Radical Transparency vs. “Agency Magic”

For decades, the design industry has been obsessed with the big reveal. You know the drill: the agency disappears into a black box for six weeks, survives on espresso and ego, and then emerges to pull a silk cloth off a mounted foam board. Ta-da! Here is your brand. Don’t touch it. Don’t look at the layers. Just pay the invoice.
In 2026, agency magic is dead. Clients don’t want a magician; they want a partner. They don’t want the polished marble statue; they want to see the chips of stone on the floor.
At Nine Thread Studio, Niamh and I have traded the black box for a glasshouse. We call it radical transparency, and it’s the only way to build a brand that actually survives the real world.
The Death of the “Black Box”
The problem with the big reveal is that it’s fragile. If the agency misses the mark, they’ve wasted two months of the client’s time and budget on a “perfect” idea that doesn’t work.
According to Lyssna’s 2026 Design Trends Report, many stakeholders now prefer iterative, transparent workflows over traditional milestone deliveries. Why? Because in a high-speed, AI-driven market, businesses can’t afford the “sunk cost” of a secret design process.
The Fried Egg Philosophy
This is where my Fried Egg philosophy comes in.
Traditional agencies want everything hard-boiled. They want a finished, solid, unchangeable product. But the best branding (the kind that actually connects with humans) is often over-easy. It’s a little messy. The yolk is still runny. It’s adaptable.
At Nine Thread, we invite our clients into the kitchen while the oil is still popping. We show them:
